Regional field operations, rebuilt around the job.

Operational gapJobs came in by phone, went up on a whiteboard, then got re-keyed into a spreadsheet before billing. Invoices trailed finished work by around eleven days; roughly one job in twenty slipped through unbilled.

System implementedA single scheduling app with a missed-call auto-responder, day routing split across two depots, and one-tap invoicing the moment an engineer marks a job complete.

Reality checkSome engineers initially refused to close jobs in the app, so we added a voice-note fallback and a Monday reconciliation. Van-stock tracking now auto-deducts used parts and triggers reorders.

A cleaner route through peak-season records.

Operational gapChasing and checking client records over email swallowed most of January. Documents landed as photos, scans and forwarded threads, then staff re-filed mismatched formats by hand.

System implementedA secure portal with a per-client adaptive checklist, OCR validation on upload and a nudge sequence that chases missing items automatically.

CaveatOCR still trips on handwritten receipts and unusual P60 layouts, so about one document in ten routes to a person for a quick check. That manual check is intentional.

ECOMMERCE / OWN STORE + TWO MARKETPLACES

One inventory truth across three storefronts.

Operational gapOrders from three storefronts were merged into a warehouse pick-list by hand each morning. The lag caused around thirty cancellations a month and put one marketplace account at risk.

System implementedA stock layer that syncs inventory across all three channels in near real-time and raises purchase orders against dynamic reorder points.

Now in buildPhase two adds demand-based forecasting for seasonal ranges. It is live for the two biggest SKUs and being watched before widening.

Demand, reminders and standby capacity in sync.

Operational gapA stubborn no-show rate near fifteen percent, phone-only booking and recall reminders that went out late whenever the front desk was under pressure.

System implementedAn assistant that sends staged SMS reminders, lets patients book and reschedule online, and auto-fills late cancellations from a standby list.

CaveatStandby fill took two rounds to tune. Early on it double-booked a handful of slots before we tightened the confirmation window.

Project admin tied back to fees and delivery.

Operational gapTimesheets, project milestones and fee forecasts lived in separate files. Directors spent most of Monday rebuilding a picture of which projects were on track.

System implementedA project operations hub that links time entries, agreed stages and invoices. It flags work moving beyond its fee allowance before the monthly review.

CaveatThe system highlights the pressure points, but project leads still approve every forecast and client-facing change.

System implementedA quoting tool built on the workshop’s real material, machine and labour costs. It produces a consistent draft in under an hour and feeds accepted work into a live production board.

CaveatIt supports the estimator rather than replacing them. Every price is checked before it leaves the workshop.

System implementedA driver app captures a signature and photo at delivery, links it to billing and fires the invoice the same day.

CaveatRural signal blackspots meant some PODs uploaded late; the app now queues them offline and syncs once the driver is back in range.
